Q: is 18 months too late to start using these?

No is not,Be constant, each set lasts about two to 4 weeks, it corrects the little ears a lot but it does not mean completely. I have used it with my daughter since she was a baby and she is 7 years now, still wear it... and there is a noticeable difference.
